You have to be able to <strong>reconcile often conflicting interests, ideas and views,<\/strong> and <strong>manage to deal with different personalities, <\/strong>all the <strong>while staying calm<\/strong> <strong>and rational.<\/strong><\/p>\n\n\n\n<p>There are <strong><span class=\"has-inline-color has-luminous-vivid-amber-color\">a few parts of the process,<\/span><\/strong> and each one can be broken down into smaller chunks. We\u2019ve been through all of them and in this article we want to share <strong>an ultimate checklist of all the best practices, helpful hints and universal lessons that we\u2019ve learnt.<\/strong><\/p>\n\n\n\n<p>This article is based on <strong>our own real experience<\/strong> <strong>with transitioning an IT project<\/strong> \u2013 a situation where we had to pass a project to another provider. We learnt a lot along the way, picked up some excellent moves, and also made a few mistakes \u2014 from which we were able to draw some valuable conclusions. Their knowledge about the technical aspects of the project should be explicitly written down on paper, as they may not be able to pass on all the necessary information in person.<\/p>\n\n\n\n<p>Some of the points above may sound clich\u00e9, but our experience shows that they are very often not implemented at all, so <strong>their importance is worth underlining. <\/strong>And now, after covering (or a series of meetings) during which both companies \u2013 the ones handing over and taking over the project \u2013 can establish the processes and plan future actions.<\/strong> What you need to remember is that the transition is just a project (consisting of numerous tasks) and should be treated as such, therefore it needs a proper plan.<\/p>\n\n\n\n<p>From our perspective, <strong><span class=\"has-inline-color has-luminous-vivid-amber-color\">these points are particularly relevant:<\/span><\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>drafting <strong>a high-level transition plan:<\/strong>\n<ul class=\"wp-block-list\">\n<li>preparing a <strong>schedule,<\/strong><\/li>\n\n\n\n<li>establishing and specifying certain <strong>roles <\/strong>and their scopes of <strong>responsibility,<\/strong><\/li>\n\n\n\n<li>defining <strong>project risks<\/strong> along with adequate <strong>mitigation plans,<\/strong><\/li>\n\n\n\n<li>determining staggered <strong>milestones <\/strong>(in order to make sure that everything goes as planned);<\/li>\n<\/ul>\n<\/li>\n\n\n\n<li>checking <strong>the availability of key people<\/strong> involved (don\u2019t forget to include e.g. vacations or maternity leave),<\/li>\n\n\n\n<li>preparing important <strong>documents\u2019 templates,<\/strong> like a License and Software Register, Application Access Tracker or Environments Tracker,<\/li>\n\n\n\n<li>determining <strong>methods <\/strong>(e.g. stand-up meetings, weekly calls) and <strong>channels <\/strong>of communication (e.g. Skype, Slack),<\/li>\n\n\n\n<li>figuring out<strong> the most appropriate frequency and methods of reporting progress.<\/strong><\/li>\n<\/ul>\n\n\n    <div class=\"b-image js-lightbox\">\n        <figure       <\/div>\n    <\/div>\n<\/div>\n    <\/div>\n\n\n\n<h3 class=\"wp-block-heading\"><br>Step 3: Establishing roles<\/h3>\n\n\n\n<p>It is necessary to establish <strong>clear roles<\/strong> early on <strong>within each of the following three organisations: <\/strong>the company handing over the project, the company taking over the project, and the client. <\/p>\n\n\n\n<p>Before you begin the process, <strong>it\u2019s a good idea to create a special <span style=\"background-color:rgba(0, 0, 0, 0)\" class=\"has-inline-color has-luminous-vivid-amber-color\">Transition Team<\/span><\/strong> that will be solely and exclusively responsible for transferring knowledge to the new service provider. When it\u2019s done you should establish some more specific roles, like the ones mentioned below. <\/p>\n\n\n\n<p>When establishing the Transition Team, you should consider<strong> individual experience, knowledge, both hard skills and soft skills<\/strong> as well as <strong>personal preferences <\/strong>(whether someone wants to be on the team).<\/p>\n\n\n\n<p>Main roles include:<\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><br>The steering group<\/h4>\n\n\n\n<p>Establish a joint body <strong>to make final decisions,<\/strong> as well as <strong>to verify and approve the progress<\/strong> of the transition and set goals.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><br>Transition lead<\/h4>\n\n\n\n<p>Generally speaking, this is the person who will be responsible for overseeing the transition. From our experience, <strong>there should be three<\/strong> <strong>Transition Leads<\/strong> \u2013 one for each company \u2013 who will be<strong> responsible for all actions within their individual organisations.<\/strong><\/p>\n\n\n\n<p><strong>One of the leads should be given priority,<\/strong> so he or she can fully coordinate and control the work among all of the participating companies. In our case \u2013 this was a manager from the transferee company.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><br>Service management lead<\/h4>\n\n\n\n<p>This is a role responsible for <strong>defining processes and organising workflows<\/strong> related to the second and third-line support that have to be structured from scratch.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><br>Knowledge transfer lead<\/h4>\n\n\n\n<p>This is <strong>one of the most important roles<\/strong> in the transition \u2014 if not the most important.<\/p>\n\n\n\n<p>Knowledge Transition Leads are responsible for <strong>planning and coordinating Knowledge Transfer Sessions and choosing the right people to lead each one.<\/strong> <\/p>\n\n\n\n<p>They also have to make sure that session owners are always well-prepared. These experts should not only have <strong>broad technical knowledge about the project but also be very familiar with the team members involved<\/strong> and possess <strong>excellent communication and organisational skills.<\/strong><\/p>\n\n\n<div class=\"b-hubspot-form o-contact-form__wrapper\">\n            <h3 class=\"o-contact-form__header f-headline-semi-large f-line\">Transfer your IT solution to another supplier smoothly and effectively. who will be responsible for the vast majority of <strong>substantive knowledge transfer, <\/strong>and who will answer to all the <strong>technical questions.<\/strong><\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><br>DevOps engineer<\/h4>\n\n\n\n<p>This role is crucial in terms of <strong>coordinating the migration of tools and servers<\/strong> to the new service provider.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><br>Members of the development team<\/h4>\n\n\n\n<p>Individual developers with <strong>the broadest domain and technical knowledge<\/strong> should always be involved in the transition process and take part in all meetings and calls. <\/p>\n\n\n\n<p>They should be assigned to each thematic session according to their areas of expertise by the Preparing a solid ramp down plan and project documentation<\/h3>\n\n\n\n<p>There\u2019s a big challenge that every company handing over a project has to face. Namely, <strong>what to do with a team (or teams) of engaged specialists when the transition is over?<\/strong> <\/p>\n\n\n\n<p>The larger the team, the more difficult the problem. If you are left with a relatively big team after the transition, you may find it difficult to find other projects for them within your organisation. That\u2019s why it\u2019s a smart move to <strong>prepare a ramp down plan in advance<\/strong> and gradually relieve people from the project.<\/p>\n\n\n\n<p>Another significant challenge is<strong> collecting and unifying all the documentation,<\/strong> as everything may be scattered in different locations. It was also the time when all problems and obstacles were reported to the designated person.<\/li>\n\n\n\n<li><strong>Weekly Transition Lead Meetings<\/strong> \u2013 for the higher management level. These weekly meetings were necessary for the Transition Leads to stay on top of the process so that they could plan the next steps.<\/li>\n\n\n\n<li><strong>Bi-weekly Governance Meetings<\/strong> \u2013 were held on the highest level, regarding, among others, contracts, critical problems, delays, along with analysing reports and emerging risks.<\/li>\n<\/ul>\n\n\n\n<h4 class=\"wp-block-heading\"><br>Active development<\/h4>\n\n\n\n<p>Even if you plan <strong>a code freeze, <\/strong>this may be quickly overturned by the client\u2019s needs and project requirements. Instead, you may be <strong>forced to run active (yet significantly slowed down) development<\/strong> with a gradually shrinking team.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\"><br>Pros:<\/h5>\n\n\n\n<ul class=\"wp-block-list\">\n<li>It\u2019s easier to keep the team <strong>motivated<\/strong> when there are still development goals to achieve.<\/li>\n\n\n\n<li>A transferee company has <strong>the chance to observe active development<\/strong> and practice running some code releases to the production environment.<\/li>\n<\/ul>\n\n\n\n<h5 class=\"wp-block-heading\"><br>Cons:<\/h5>\n\n\n\n<ul class=\"wp-block-list\">\n<li>In an <strong>unstable <\/strong>environment, there\u2019s a risk that the code will also be unstable, or not finished on time.<\/li>\n\n\n\n<li>Every milestone that is deployed has to be followed by <strong>two additional introductory sessions<\/strong> \u2013 business and technical \u2013 in order to:\n<ul class=\"wp-block-list\">\n<li>let the transferee company know <strong>which of the client\u2019s needs have been fulfilled,<\/strong><\/li>\n\n\n\n<li>do the<strong> code walkthrough<\/strong> for developers.<\/li>\n<\/ul>\n<\/li>\n<\/ul>\n\n\n\n<h4 class=\"wp-block-heading\"><br>Data and environment migration<\/h4>\n\n\n\n<p>During the transition process, <strong>all scattered development and test environments have to be migrated to the client\u2019s business space. <\/strong>From as far in advance as possible, these environments <strong>should be kept in the cloud or on the client\u2019s servers. <\/strong><\/p>\n\n\n\n<p>Any knowledge that is related to this problem should be wisely distributed among team members, since relying on just one person for information may increase the project risk.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><br>Progress reports and tools<\/h4>\n\n\n\n<p><strong>Reports <\/strong>are essential in terms of tracking progress and making sure that everything is moving according to the plan, especially when many people from different organisations are involved in the transition process. Reports should be <strong>simple, clear and brief. <\/strong>Plus, they should always be sent <strong>on the same day and in the same form.<\/strong><\/p>\n\n\n\n<p>No less important are the tools that you use. For example, we worked with Confluence to keep all the documentation nicely organised while providing official information, and Slack for quick and less formal updates.
